Leadership assessment and calibration

Score each category 0 absent/incorrect, 1 prompted/incomplete, 2 independently correct evidence with limits, 3 justified transfer to a fresh situation. Every category requires at least 2. Record assistance and unresolved disagreement.

Required categories

  • TL1 — Allocation: show a bounded capacity calculation, uncertainty reserve, recurring cost and displaced work; revise it under the change card.
  • TL2 — Strategy: connect diagnosis, guiding policy and coherent actions in the original memo. Compare credible alternatives, including a narrower intervention or doing nothing, and identify decision-changing evidence.
  • TL3 — Measurement: define population, baseline, outcome, safeguards and collection gaps. Explain at least one gaming path and competing explanation; never turn service metrics into individual rankings.
  • TL4 — Alignment: retain two actual pre-read responses, decision owner, strongest dissent and a traceable revision or justified rejection. An invented or AI-generated reviewer does not satisfy this category.
  • TL5 — Delegation: use a consenting peer, bounded decision rights and an escalation exercise; include anonymized reasoning evidence and disclose mentor intervention. Solo rehearsal leaves this gate pending.
  • TL6 — Accountability: retain the existing ethical-impact record, roadmap movement/stop criteria, owners and follow-up. Identify who carries each material downside and how that person can raise a concern.

Calibration

Available discretionary capacity is 120 − 32 − 24 − 16 = 48 hours. Option A fits; B does not. After the change, 120 − 52 − 24 − 16 = 28: A no longer fits unchanged. Claiming that reserve solves this is an undisclosed risk decision. A smaller scoped experiment or explicit deferral can both be sound; the rubric does not prescribe one investment.

At six hours gross saving and two maintenance, 36 / (6 − 2) = nine operating weeks after completion under stable immediate benefit. At one gross and two maintenance there is no positive time-saving payback. Benefits of a pilot are uncertain and deployment/adoption costs remain outside this simplified calculation.

The sample means are three and two minutes, not proof of a causal one-minute saving: difficult work was excluded and volume changed. A polished chart that conceals the missing queue earns no independent-evidence pass. Asking for more information can be the correct leadership decision when paired with an owner and bounded next step.

Delayed transfer

At least 48 hours later, defend a fresh constraint and delegation boundary without the calibration text. Ask a peer to change one assumption and explain how the decision changes. Preserve errors and repairs. Neither author arithmetic checks nor fictional cases demonstrate a real organization's performance or another learner's growth.
